It unifies advanced reasoning with multimodal fluidity, using an autonomous routing system to decide when a query requires instant response or a deep “chain-of-thought” process. With a score exceeding 70% on the GPQA Diamond benchmark, it has reached a level of PhD-level scientific reasoning that many thought was a decade away.

Gemini 3.0 Pro: The Deep Researcher

Google’s flagship Pro model remains the undisputed king of context. Its “Deep Research Agent” capability allows it to plan and execute multi-step synthesis tasks, effectively replacing the data-gathering workflows of junior analysts.

The most significant disruption in late 2025 came not from a larger model, but from Google’s Gemini 3 Flash. In the past, organisations were forced to choose between the high quality of “Pro” models and the low latency of “Flash” variants. Gemini 3 Flash has shattered this trade-off.

It delivers pro-grade reasoning—scoring a staggering 90.4% on GPQA Diamond—at a fraction of the cost ($0.50 per million input tokens). This shift has pushed the entire industry to another level, enabling developers to build responsive, PhD-level intelligent applications that are three times faster than previous generations. It is the first time we have seen frontier intelligence delivered at true scale and speed.

The Agentic Shift

The technical achievement of 2025 is the maturation of Agentic AI. These systems no longer wait for a prompt; they possess autonomy and persistence. We are seeing the rise of a new organisational metric: the Agent-to-Employee Ratio. In hyper-automated sectors, a single human manager might soon oversee a fleet of 2,000 autonomous agents, requiring a total rethink of how we manage digital workforces.

Physical AI: Bridging the Gap

While digital agents dominate offices, physical AI is quietly transforming the floor. Tesla’s Optimus Gen 3 has demonstrated the manual dexterity required for delicate manipulation, while Agility Robotics’ “Digit” has successfully moved over 100,000 totes in commercial logistics environments. The release of “π0” (pi-zero) by Physical Intelligence has furthered this by providing a general-purpose “world model,” allowing robots to understand physics and spatial logic across different hardware types without bespoke coding.

The Rise of Sovereign AI

Geopolitics has finally caught up with the compute race. 2025 saw the rise of Sovereign AI, with nations like Japan, the UK, and France investing billions to ensure they own their own data and hardware. Japan’s $65 billion commitment and France’s positioning of Mistral as a European hub signal the end of a ‘one-model-fits-all’ global strategy. China has taken this further by engineering a complete ecosystem that spans from domestic silicon to open-source foundations like DeepSeek. This drive for full-stack independence bypasses Western technical controls. It also offers a template for other nations seeking digital autonomy. Global CIOs are now architecting federated strategies, where data remains in-region while insights are gathered centrally.

The state of AI is no longer a simple race for larger datasets. It is a nuanced, globalised, and deeply integrated system of intelligence that is fundamentally rewriting the rules of the enterprise.

The three-year period of 2023–2025 will be recorded in industrial history not merely as a period of technological innovation, but as a fundamental reshaping of the corporate operating model. We have witnessed the path of Artificial Intelligence evolve from an experimental tool into a reliable business system capable of reasoning, planning, and acting. The “State of AI” as we enter 2026 is no longer defined by model parameters or benchmark scores, but by integrated independence.

The shift to 2026 will be characterised by three fundamental shifts that define the “Agentic Enterprise.”

The adoption path from 2023 to 2025 traces a classic S-curve, compressed into a timeframe previously considered impossible for enterprise technology. This compression has created significant organisational stress, separating agile adopters from established companies.

2023: The Year of Discovery and Disruption

The release of ChatGPT in late 2022 ignited a “sudden boom” of generative capability. 2023 was characterised by “Shadow AI“, where employee adoption outpaced organisational governance. The primary use cases were text generation and basic coding assistance, often deployed via consumer-grade interfaces.

The C-Suite focus was exploratory, driven by FOMO (Fear Of Missing Out) and defensive measures regarding intellectual property and data leakage. At this stage, AI was largely viewed as a productivity tool for individual workers rather than a systemic architectural component.

2024: The “Messy Middle” and Integration Challenges

2024 marked the “trial limbo“ phase. Organisations struggled with the “last mile” problem of deployment. While Retrieval-Augmented Generation (RAG) became the standard architecture for anchoring models in corporate data, persistent issues with hallucinations, latency, and integration complexity prevented scalable deployment. Many businesses found that while 80% of a workflow could be automated, the remaining 20% required human intervention that canceled out the economic benefits. However, investment remained robust as the market began to understand that Large Language Models (LLMs) were not standalone products but components of a broader, more complex stack.

2025: The Year of Production and Agency

2025 defined the turning point where “potential” converted into “production.” The narrative shifted decisively from “What can AI write?” to “What can AI do?”

• Production Scale: By late 2025, 78% of organisations reported using AI in at least one business function, a dramatic rise from 55% the previous year. This indicates that AI has crossed the gap from early adopters to the early majority.

• The Pilot-to-Production Leap: 48% of businesses moved beyond testing to deploying Agentic systems in production environments. These systems are not merely answering questions; they are underwriting loans, resolving customer service tickets, and optimising supply chains autonomously.

• Financial Reality: AI budgets transitioned from optional “innovation funds” to core P&L line items. AI-enabled companies are now allocating 10–20% of their total R&D budgets to AI development. Spending patterns reveal serious commitment, with 37% of businesses now spending over $250,000 annually on LLMs, and 73% spending over $50,000.

The “Productivity Paradox” feared by economists, that AI implementation would fail to show up in financial results, has largely been disproven by 2025 data. However, the distribution of value is highly uneven, creating a “Valuation Gap” between AI Leaders and Followers.

• Financial Services: A financial services client deployed a five-agent underwriting system that reduced processing time by 67% and error rates by 41%.

When you are managing big teams, or even just scaling your own output as a founder, cost is rarely just about the monthly subscription fee. It’s about the return on investment (ROI). It’s about efficiency. It’s about not getting blocked by a rate limit at 2 PM on a Tuesday.

Pricing models in this space have become intentionally complex. You have token limits, “fast” vs. “slow” requests, 5-hour reset windows, and hidden overage charges.

I recently put together a deep-dive comparison between the three most famous coding stacks—Cursor, Claude Code, and Windsurf—so that you don’t have to do the trial-and-error yourself. You can just pick and choose based on the stage you are at.

The Landscape: UX vs. Raw Power

Before we talk numbers, we have to define the roles these tools play.

1. Cursor: This is the daily driver. The IDE. Its UX and context management (especially the 1M token “Max Mode”) are currently unmatched. It is where the code lives.

2. Claude Code: This is the engine. The heavy lifter. It scales exponentially better than the others when you need high-volume generation.

3. Windsurf: The budget-friendly backup. Good for scrappy setups, but lacks the high-end context power of Cursor.

The “Cost Per Request” Reality

Here is the metric that matters most: Cost Per Request.

Most people look at the monthly price tag ($20 vs $200) and assume the cheaper plan is more efficient. My analysis found the opposite.

• Standard Pro Plans ($20/mo): You are often paying up to 4 cents per request.

• High-Tier Plans ($200/mo): Specifically with Claude Code Max, the leverage is massive. You are paying less than half a penny per request.

Most tools scale linearly (pay 3x more, get 3x usage). Claude Code scales exponentially—jumping to the higher tier gives you roughly 20x the leverage. If you are building seriously, the expensive plan is actually the cheapest per unit of work.

Three Stacks for Three Stages

Based on this, I’ve categorised the optimal setups into three “archetypes.”

1. The “Scrappy” Stack (Budget)

• Cost: ~$20/mo

• Strategy: The Juggling Act.

• You use Claude Code Pro until you hit your 5-hour limit, then you domino down to the free tiers of Cursor and Windsurf. It’s cheap, but you pay for it in cognitive load and context switching.

2. The “Middle” Stack (Recommended)

• Cost: ~$120/mo

• Strategy: Balance.

• This is the sweet spot for most active developers. You combine Cursor Pro ($20) for the superior interface and specific context tasks, with Claude Code Scale ($100) to handle the bulk of the heavy generation. You get the best UX and high volume without breaking the bank.

3. The “Baller” Stack (Power User)

• Cost: ~$220/mo

• Strategy: Unconstrained Speed.

• You keep Cursor at the base Pro level (because upgrading it doesn’t give you enough leverage), but you max out Claude Code ($200). This effectively puts a full-stack AI developer in your pocket for less than the cost of three hours of a human developer’s time.

My Personal Setup & The Future

Personally, I am currently running the Claude Code Max subscription with Cursor.

For me, the ability to solve complex bugs using Cursor’s context window, combined with the sheer volume of code I can crank out with Claude, is worth every penny of the premium.

However, the landscape changes fast. These days, I am laser-focused on Antigravity. I’ve been testing it in preview and seeing very good results. It has the potential to shift the efficiency curve yet again. I will be updating this analysis once the public pricing for Anti-Gravity is confirmed.

If an autonomous agent has the keys to your kingdom, what happens when it gets hijacked?

Traditional security models were built for humans who act slowly and predictable. They crumble when faced with machine-speed attacks. To secure this new frontier, we need to stop relying on static secrets and start treating AI agents with the same rigorous scrutiny we apply to strangers.

We need Zero Trust.

The Basics: Never Trust, Always Verify

Before we dive into the robot uprising, let’s ground ourselves in the core concept.

Zero Trust is exactly what it sounds like. It discards the old “castle-and-moat” idea—where everything inside the firewall was trusted. In a Zero Trust world, we assume the network is already compromised. No user, no device, and certainly no AI agent is trusted by default.

Every single request must be verified. Not just once at login, but continuously.

The Threat: The “Bearer Token” Problem

Here is the twist with Agentic AI.

Humans have multi-factor authentication (MFA). You have a password and a phone. If a hacker steals your password, they are still stuck.

AI Agents, however, usually rely on API Keys or Bearer Tokens. In the security world, a bearer token is like cash. If you drop a $100 bill on the ground and someone picks it up, they can spend it. The cashier doesn’t check if the bill belongs to them; they just check if the bill is real.

If an attacker steals your agent’s API key, they become the agent. They inherit all its permissions, all its access, and all its power. Because agents are designed to be autonomous, the attacker can execute thousands of malicious actions before you even wake up to check your logs.

The Solution: A New Architecture

We cannot fix this by just “hiding the keys better.” We need a fundamental architectural shift based on three pillars: Prevention, Containment, and Detection.

1. PREVENTION: Strong Workload Identity (The “ID Card”)

We need to stop asking agents, “What key do you have?” and start asking, “Who are you?”

This is where Workload Identity comes in. Instead of giving an agent a long-lived secret key (which can be stolen), we give it a cryptographic identity based on what it is.

Using frameworks like SPIFFE/SPIRE, an agent must prove its identity to the system by:

• verifying its code hash

• the server it’s running on

• and the user it’s serving.

Only then does it get a short-lived “ID Card” (like an SVID).

This ID expires every few minutes. Even if an attacker manages to steal it, it becomes useless almost immediately.

2. CONTAINMENT: Policy as Code (The “Real-Time Check”)

Giving an agent an ID card is step one. Step two is making sure it doesn’t abuse its power.

In the old model, if you had a key, you could open the door. In the Zero Trust model, we use Policy as Code to check every single attempt to open a door.

We don’t just grant blanket access. We enforce Proactive Authentication and dynamic permissions. A policy engine sits in the middle of the conversation and asks context-aware questions for every request:

• “I know you are the ‘Invoice Agent’, but why are you trying to read the ‘Payroll Database’?”

• “Why are you trying to delete 10,000 records at 3:00 AM?”

If the action violates the policy, the system blocks it instantly—stopping long-running malicious activities dead in their tracks.

3. DETECTION: Behavioral Anomaly Checks (The “Safety Net”)

Finally, we must “Assume Breach.” We assume that despite our best efforts, a clever attacker might still find a way in.

This is where Observation becomes critical. We monitor the behavior of our agents. We establish a baseline of what “normal” looks like.

• Does this agent usually send 5MB of data?

• Does it usually talk to this specific IP address?

If a trusted, verified agent suddenly starts acting strangely, like exporting massive amounts of data or probing new network ports, we treat that anomaly as a threat immediately.

The Bottom Line

Security in the agentic world isn’t about building higher walls; it’s about better guards.

We are handing over immense power to autonomous software. To do that safely, we must move away from static credentials and embrace a world where identity is proven, access is dynamic, and behavior is constantly watched.

Your AI agent is a powerful employee. Make sure you verify its ID.

Vibe coding is the act of using AI-powered tools to translate a feeling, a "vibe," or a high-level goal directly into working software. Instead of carefully crafting every line, you guide the machine. I experienced this firsthand when I vibe-coded a startup in the back of a taxi in Vietnam, going from idea to a working product at an unbelievable speed.

Would you fly in an airplane whose navigation system was entirely vibe-coded by an AI that loudly proclaims, "I can make mistakes"?

This is a revolutionary leap forward. But I’ve learned from that experience that it’s a double-edged sword. Vibe coding is not the final result; it's just a powerful tool, much like IntelliSense on steroids. And how you use this tool depends entirely on who you are.

For the Engineer: Code with Conviction

If you’re a software engineer, vibe coding can be an incredible accelerator. It can boilerplate code, write complex algorithms, and even suggest architectural patterns. But this speed comes with one non-negotiable condition: absolute ownership.

When you ship a piece of software that was partially or wholly generated by AI, you must be able to say, "This is my code."

That means you own it completely. If best practices are ignored, you are responsible. If the code has bugs or critical security issues, you are responsible. You can't shrug and say, "It wasn't me, it was the AI's mistake." The moment you commit that code to the repository, you adopt it as your own. You are the human owner, and the buck stops with you.

If you are not prepared to stand by the code, debug it, and defend it, then you should not ship it.

For the Non-Technical Maker: The Prototype Powerhouse

If you are a non-coder, a founder, or a product manager, vibe coding is the key to unlocking your vision. It’s a phenomenal path to a working prototype. You can finally build that interactive mock-up to test your idea with real users or to communicate your vision clearly to a development team.

However, it is crucial to understand what you have built. You have a powerful blueprint, not a production-ready house.

This brings me to the single most important thing I hope you take away from this article: Vibe coded software is not production unless it's owned by a developer.

That prototype is an incredible asset. But it lacks a human owner who understands the deep implications of the code. Before it ever sees a real customer, it needs a professional engineer to either refactor it completely or rebuild it from the ground up, using your prototype as the perfect guide.

For the Leader: The New Cost of Speed

As a leader, you’re likely excited by the productivity gains your team can get from vibe coding. And you should be. But you must also be pragmatic. When you enable this new workflow, you must also invest in new safeguards.

Allowing AI-assisted code into your software development lifecycle means you need to double down on verification. Your code review process needs to become more rigorous, not less. Your QA and testing processes need to be deeper and more comprehensive. You also need to invest in better, more detailed functional and non-functional requirements so there is less possibility of things getting missed.

You are trading a faster first draft for a more intensive editing and verification phase. Skipping this step doesn't create efficiency; it creates technical debt and risk that you will eventually have to pay for.

AI Doesn't Replace Us, It Highlights Us

There’s a popular belief that AI will eventually replace humans, especially developers. Based on my experience, I believe the opposite is true. The role of the human engineer will become more important than ever before.

An AI can generate code, but it cannot take ownership. It can't be held accountable for a security breach. It can’t understand the long-term business vision and make nuanced architectural decisions to support it.

So, before you ship that next feature, ask yourself a question: Would you fly in an airplane whose navigation system was entirely vibe-coded by an AI that loudly proclaims, "I can make mistakes"? When it comes to production software, the answer should be a resounding no. The final check, the ultimate responsibility, must always remain human.

This is the story of how a vacation turned into the birthplace of Echo Ink, my answer to the sudden death of my favorite read-it-later app, Pocket.

The Slow-Paced Inspiration of Vietnam

Vietnam was a sensory overload in the best way possible. The sheer number of motorbikes weaving through traffic, the sight of local riders wrapped head-to-toe in jackets and masks to shield themselves from the sun, and the simple joy of a fresh coconut that costs less than bottled water. It was all beautifully new.

But one observation stood out and, funnily enough, became the catalyst for this whole project: the pace of life. In Vietnam, nobody seems to be in a rush. The speed limits are low, and people happily cruise below them. A trip that would take 30 minutes back home in Australia easily stretched to an hour.

Suddenly, I had an abundance of one of my scarcest resources: time. Specifically, time spent in the back of taxis with nothing but my phone.

A Problem Worth Solving

Just before leaving for my trip, I was hit with some frustrating news: Pocket, my go-to app for saving articles to read later, was shutting down. I had a whole library of content I was counting on reading during my travels. It was a small annoyance, but it sparked an idea. I was sitting in traffic with hours to kill and a problem to solve.

So, I turned to my girlfriend in the back of a Grab taxi and said, "What if I just built my own?"

And so, Echo Ink was born.

"Vibe Coding" an App on My Phone

I started coding the entire thing on my phone using Replit. It felt less like traditional development and more like what some founders are calling "vibe coding"—using AI to rapidly bring an idea to life. The speed was mind-blowing. It was like having a team of developers in my pocket, instantly turning my ideas into functional code.

In just a few days of taxi rides, I had a working proof of concept with features that made the app genuinely useful. I even built a Progressive Web App (PWA) so I could "share" articles directly to Echo Ink from my phone's native share sheet. The initial progress was exhilarating.

When the Vibe Fades: Hitting AI's Limits

However, as the project grew more complex, the "magic" started to wear off. The AI began making more mistakes, leaving behind messy, duplicated code. Fixing one bug would often create another. I found myself spending more time iterating and correcting the AI's output than building new features.

The breaking point came just hours before our flight back to Australia. I wanted to add an offline mode so I could read my saved articles on the plane. This, it turned out, was pushing the AI past its limits. The attempt to implement this feature broke several others, leaving the app in a fragile state.

My experience perfectly mirrored an article I later read in The Founder's Corner titled "Vibe Coding 101." AI is an incredible tool for getting a project from zero to a minimum viable product (MVP). But as complexity and the need for refactoring grow, its limitations become clear. It's a fantastic starting point, but it's not the whole journey.

But reflection is a powerful tool. Looking back doesn't mean having regrets; it means gaining wisdom. If I could rewind the clock and stand at the starting line again, there are a few things I would do differently, and a few "mistakes" I would wholeheartedly make all over again.

What I'd Do Differently: Lessons from the Trenches

1. Craft the Story Before the Code. I was incredibly fortunate to find a great angel investor who believed in the vision early on. However, my first instinct was to build, build, build.
